BFCM Checklist 2026
Your Pit Crew Guide to Winning Black Friday & Cyber Monday 2026
Every successful Black Friday and Cyber Monday campaign starts well before the first promotion goes live. By BFCM week, there’s little time to discover that a triggered journey isn't working, your onsite experience hasn't been properly tested or your channels aren't working together. The weeks and months beforehand are your opportunity to fine-tune the engine, pressure-test your strategy and make sure your team can respond quickly once traffic starts accelerating.
That’s why we’ve created The Race Day Checklist: Your Pit Crew Guide to Winning Black Friday & Cyber Monday 2026, a practical BFCM checklist covering the essential activities retail marketers should complete before, during and after the biggest shopping event of the year.
Because when race day arrives, you don't want to be making repairs in the pit lane. You want to be ready to race.
Build the Foundations 8–12 Weeks Out
Eight to twelve weeks before BFCM is the time to establish what success looks like and make sure your marketing engine is capable of getting you there, because BFCM isn't won by the retailer that sends the most emails or launches the biggest discount. Peak-season performance is the result of dozens of decisions made weeks beforehand.
Start by setting your BFCM goals and KPIs and reviewing last year's performance. Look beyond topline revenue. Which campaigns performed? Where did shoppers abandon? Which audiences converted most effectively? Where were there gaps in identification, personalization or triggered messaging?
From there, your focus should turn to building the audience you'll need in November.
That means growing first-party audiences, increasing visitor identification and segmenting high-value shoppers while traffic is comparatively less expensive and teams have room to test. It also means auditing triggered customer journeys and finalizing your promotional strategy before the pressure intensifies.
The more shoppers you can recognize before peak, the more opportunities you have to understand their behavior and deliver relevant messaging when buying intent increases.
Test Everything 6–8 Weeks Before BFCM
A race car isn't tested for the first time on the starting line. Your BFCM customer journeys shouldn't be either.
Six to eight weeks out, shift the emphasis from building to testing. QA your email, SMS and onsite experiences. Optimize sign-up journeys and landing pages. Test campaign triggers and reporting dashboards. Make sure creative and automation are ready to handle the journeys you've planned.
This is also the point to look beyond marketing in isolation. Inventory, fulfillment and delivery messaging need to match what customers see across your campaigns and website. Paid and owned channels should support one another rather than operating as separate strategies. And teams need enough visibility into performance to understand what needs changing once customer behavior starts moving quickly.
The objective isn't to predict everything that will happen during BFCM. It's to remove the problems you can predict so your team has more capacity to respond to the ones you can't.
Optimize in Real Time During BFCM Week
Once BFCM week begins, preparation gives way to execution. Traffic increases. Intent changes quickly. Inventory moves. Offers from competitors appear. Customers browse across devices, abandon carts and return later. At this point, a rigid campaign plan can only take you so far.
The priority should be understanding what shoppers are doing and responding accordingly. Monitor performance throughout the day rather than waiting for the post-campaign report. Look at which audiences are engaging, which products are attracting attention and where customers are dropping out of the journey. Optimize offers, messaging and creative as those signals change.
Most importantly, prioritize high-intent shoppers and coordinate email, SMS and onsite experiences around the customer rather than the channel.
Peak-season performance isn't necessarily about sending another message. Sometimes the smarter decision is knowing who needs another touchpoint, when they need it and which channel should deliver it.
This is where identity and real-time behavioral intelligence become particularly valuable. Wunderkind's Autonomous Marketing Platform (AMP) helps brands recognize customer intent in real time and power more relevant triggered experiences across owned channels, while integrating with the marketing tools teams already use.
Instead of forcing every shopper through the same static journey, retailers can respond to what customers are actually doing while there's still an opportunity to convert them.
Victory Lap: Don't Let BFCM Customers Disappear in December
Cyber Monday isn't the finish line. BFCM can introduce thousands of new shoppers and subscribers to a brand, but their long-term value depends on what happens next. Treat them all as one-time promotional buyers and much of that opportunity disappears as quickly as the Black Friday banners.
Your post-BFCM checklist should therefore start immediately. Welcome and nurture new subscribers differently from established customers. Build post-purchase journeys around the next logical action rather than simply sending another promotion. Re-engage shoppers who showed intent but didn't convert. And use purchase and behavioral data to start building towards the second purchase.
Then analyze the race you've just run. Review campaign performance and attribution while the details are still fresh. Document what worked, what didn't and where execution became difficult. Those learnings should feed directly into the remainder of the holiday season and, eventually, your 2027 planning.
A successful BFCM strategy shouldn't simply leave you with more November revenue. It should leave you with a larger known audience, stronger first-party relationships and better customer intelligence to use long after Cyber Monday.
Put Your BFCM 2026 Race Plan Into Action
Peak season will always bring surprises. Customer behavior changes, inventory moves faster than expected, inbox competition increases and carefully constructed campaign plans need adjusting. The purpose of preparation isn't to remove that uncertainty. It's to make sure your team is ready to respond to it.
The Race Day Checklist: Your Pit Crew Guide to Winning Black Friday & Cyber Monday 2026 gives ecommerce, CRM and marketing teams a practical framework for the weeks ahead: from setting goals and growing identifiable audiences to testing customer journeys, optimizing in real time and retaining the customers acquired during peak.
Use it in your BFCM planning sessions. Run through it with your ecommerce and CRM teams. Pressure-test the areas you think are already covered. And tick off each activity as race day approaches. Because by the time Black Friday arrives, the preparation should be behind you.
